How to reduce late deliveries: what actually moves the number
Late deliveries are rarely a driver problem. Eight changes, in order, that cut late rates for local fleets — from planning against the clock to catching lateness early.

Ask a dispatcher why a delivery was late and you will usually hear a story about one driver and one afternoon. Look at a month of late deliveries and the story changes: most of them were late before the van left the depot. The window was never realistic, the route was planned on a map instead of a clock, or nobody knew the order was in trouble until the customer called.
Here is what actually moves the late rate for local fleets, in the order we would do it.
1. Plan against the clock, not the map
A route that looks tidy on a map can still be impossible by 2pm. The question is not “are these stops close together?” but “when does this driver reach each door?” A planning timeline — each driver’s stops laid out against the hours of the day with travel time in between — makes an overloaded afternoon obvious before it happens, while there is still time to move a stop to another driver.
If your tool only shows a map, do the arithmetic once: average stop time plus average drive time between stops, times stops per driver. If that number runs past the last window, the plan was late before it started.
2. Stop promising windows you cannot keep
Two-hour windows sound customer-friendly and cost you dearly when they collapse. A window should be wide enough to absorb one bad stop. Most local fleets find that widening the window slightly and then hitting it reliably produces happier customers than a tight window missed one time in five. Customers forgive a three-hour window. They do not forgive “between 1 and 3” at 3:40.
3. Use ETAs that update, and tell the customer
A static ETA computed in the morning is a guess by noon. Traffic-aware ETAs that recalculate as the driver actually moves are the difference between a customer who waited and a customer who was told. The practical test: can a customer open a tracking page at 1:15 and see that the driver is now due at 1:50? If yes, a late delivery becomes a known delay. If no, it becomes a complaint.
4. Catch “about to be late” before it is late
This is the single biggest lever and the one most operations lack. Once a driver is behind, every remaining stop is at risk — but only one of them is usually at risk right now. A predicted-late flag on the board, raised when an order is on track to miss its window, gives dispatch a specific decision: move this stop to a nearer driver, or call the customer now. Twenty minutes of warning is usually enough to save the delivery. Zero minutes never is.
5. Detect arrival automatically
Drivers forget to tap “arrived”. That sounds trivial until you realise every ETA downstream is computed from the last known state. Geofenced arrival detection — the app notices the driver has reached the stop — keeps the timeline honest without asking anyone to remember anything.
6. Assign by rule, not by shouting
Manual assignment under pressure produces the same mistake every time: the nearest available driver is not the one who got the order. Auto-dispatch rules — nearest, round-robin, load-balanced, by zone — make the routine assignment instantly and consistently, and free the dispatcher to handle the exceptions. Keep a human confirmation step for anything unusual.
7. Give the driver one obvious thing to do
Late stops accumulate at the phone, not on the road: a driver hunting for the next address, retyping it into a maps app, scrolling for the customer’s note. A driver app that shows one stop, one note, one button, and hands navigation to the maps app the driver already uses removes five minutes of friction per stop. Over forty stops that is the difference between on time and not.
8. Measure from what actually happened
On-time rate should be computed from completed stops with real timestamps, not from the plan. Measured numbers tell you which routes, which drivers, which windows and which days are the problem. Estimated numbers tell you what you hoped.
